I had a guy call me last Thursday, half-panicked, half-furious. He'd just gotten a quote for ten 18-inch front-lit channel letters from a local fabricator. $8,400 installed. For ten letters. I pulled up the specs: acrylic faces, 304 stainless returns, standard SMD 2835 modules. We make that same letter for $63 each. Factor in crating and sea freight, he'd land them for under $1,200 total. The other $7,200 was somebody's rent, truck lease, and sales commission. He wired the deposit before we hung up.
I've looked at factory cost sheets for 14 years, and I can tell you exactly what happens to a sign's price the moment a middleman breathes on it. The numbers aren't complicated. The lies around them are.
Here's what nobody tells you: custom channel letters, straight from a factory that cuts, bends, welds, and illuminates them in-house, aren't expensive. They only get expensive once someone adds a 300% markup and calls it "value engineering." The base price ranges are simple.
Standard front-lit channel letters – acrylic face, stainless or aluminum returns, interior LED – run $20 to $80 per letter from our floor. The price swings on size and finish. A 12-inch letter with 304 stainless and a 3mm acrylic face we quote around $45. Go to 24 inches with internal supports, maybe $75. That's it. Not per inch. Per letter, built, lit, tested, and packed.
Back-lit halo letters – the ones architects love because they cast that soft glow against the wall – are $35 to $120. Back-lit halo letters cost more because the LED modules mount to the back of the letter with precision standoffs, and the returns need to be machined perfectly flat so the light halo is even. Mess that up and it looks like a cheap hotel sign. We see one factory reject a week where the standoff welds weren't ground flush and the light bled sideways.
Rookies think you're paying for labor. You're not. The laser cutter finishes a sheet of letters in 45 minutes regardless of whether the metal is 1.2mm or 2.0mm. The big money is in what that sheet is made of. And nobody will explain that to you until you're staring at a rust spot in year three.
Take stainless steel. A stainless steel letter with a #4 brushed finish and a 3mm acrylic face can last a decade outdoors – if you pick the right grade. 304 stainless, that's 18% chromium and 8% nickel, density 7.93 g/cm³. Works beautifully on a medical building in Ohio. I've seen shops order it for a beachfront restaurant in Destin, Florida. The ugly truth is that 304 will pit in that salt air inside of two years. 316 stainless, with its 2-3% molybdenum, adds 20-30% to the material cost but buys you 15+ years in a marine zone. It's not an upgrade, it's the correct material. Ordering 304 for the coast is a rookie mistake that costs you your reputation.
Acrylic choice is the same story, just disguised. Our standard acrylic transmits 92% light. The fancy Japanese UV-resistant stuff costs 35% more and stays clear for 5-8 years outdoors. Domestic acrylic? You'll see yellowing in 18 months. If the sign is going on a south-facing wall in Arizona, the cheap sheet will look like cigarette-stained teeth by the second summer. I've seen this go wrong: a chain ordered 40 letters with the cheapest acrylic to save $400. Year two, they paid us to retro-fit all new faces, and the total bill was triple what the upgrade would have cost.
Look, the LED modules are where factories silently downgrade you, and most buyers never open the letter to check. I've cut open a competitor's sample and found modules with dull gray solder joints. That's tin-lead solder flooding a PCB, not the shiny mirror finish of proper lead-free solder on a Samsung or Osram chip. Those cheap modules deliver an L70 lifespan of about 12-18 months. Quality SMD 2835 modules, 100-150 lumens per watt, will keep 70% of their brightness past 50,000 hours – that's 5+ years of overnight use. Our standard modules come with a 2-year warranty on the LEDs, and we've never had a claim on a Samsung build in the last five years.
Here's where it gets infuriating. A lot of shops will show you a "UL certified" quote and charge you an extra $800–$1,200 for the privilege. I've seen the certificates. Most are for one small component, not the entire sign assembly. A true UL 48 listing costs $4,000 to $15,000 in testing and takes 4-9 months with quarterly audits. Almost no factory outside North America has it – they'll show you a CE mark instead. The CE mark costs us 20,000 to 50,000 RMB (about $2,800-$7,000) and is perfectly legitimate for European and many international markets, but it is not UL. If your local inspector demands UL, the sign needs to be assembled by a UL-listed shop stateside. Don't pay a factory for a UL sticker that won't pass inspection. That's an industry lie I've absolutely had to fix for clients.
The factory price is half the story, and this is where I watch people's math fall apart. They see $55 a letter and forget that a wooden crate has to sail about 65 days, get unloaded by longshoremen, clear customs, and get delivered to a loading dock without a fork puncture.
