How Do I Inspect Custom Signs Before They Ship From China?

A pre-shipment inspection catches 90% of defects before they leave the factory. Skip it and you're gambling $20–$80 per letter on a crate you won't open for five weeks.

I've seen this go wrong. A contractor in Texas paid the balance on 47 front-lit channel letters without an inspection because he trusted the sales guy's WhatsApp photos. Six weeks later he had 11 dead LED modules, paint flaking off two letters, and no leverage.

This article's for the importer who wants a real checklist, not a glossy vendor PDF. I've worked factory floors since 2010. Here's exactly how I'd inspect a sign order from Aochuang or any other Chinese factory.

Define Inspection Scope and AQL Acceptance Criteria Upfront

Look, if you don't define AQL upfront, the factory defines it for you—and their standard is usually "looks fine from the forklift."

AQL stands for acceptance quality limit. For a sign, critical defects are: cracks in acrylic, dead LEDs at delivery, paint delamination, open welds, wrong material grade. Those get zero tolerance.

Cosmetic defects—a small scratch on the back of a stainless return, a 1mm paint chip on a hidden edge—I'll allow AQL 4.0. That's not being nice. That's triage so the factory doesn't fix a scratch and create a worse defect somewhere else.

I've seen factories nod along to AQL 2.5 and then ship a batch where every third letter has a visible weld seam. AQL 2.5 means 25 defects per thousand is "acceptable." For a sign order of 50 letters, that's more than one bad letter. Not acceptable.

Here's what nobody tells you: a pre-shipment inspection costs $200–$500. If you're buying factory-direct, you're already saving 50–65% on product versus US retail. So spend the damn money on your first five orders.

I write the scope into the PO. If the letters are illuminated, the inspection covers every electrical component. If they're non-lit stainless, it covers material grade and finish. Don't sign a PO that just says "letters."

Verify Material Grades, Coatings, and Color Accuracy

The ugly truth? Factories will tell you it's 304 stainless and ship 201. 201 rusts in a year flat.

For 304/316 stainless steel letters, do the magnet test. 304 has 18% chromium and 8% nickel, and it's only slightly magnetic after cold working. A cheap 201 sheet will grab a magnet hard. If the magnet sticks like it's trying to climb the sign, reject the lot. 316 contains 2–3% molybdenum and runs 20–30% more than 304—worth every penny if the sign's within salt spray of Miami Beach or an industrial corridor.

Acrylic faces are another lie factory reps love. Mitsubishi or Degussa UV-resistant acrylic lasts 5–8 years outdoors. Domestic acrylic yellows in 1–2. Ask for material invoices. If the invoice says "acrylic, domestic" and you're installing in Phoenix, you'll be replacing faces before the client pays their final invoice. Check the thickness too: letters over 2.5m need 5mm acrylic as a rule, not 3mm.

For aluminum, remember: it weighs a third what steel does and lasts 8–12 years outdoors. If you ordered aluminum and the letter feels heavy, it's steel. Check the finish too. Brushed #4 has a uniform grain. Mirror #8 should reflect a straight line without distortion. If it looks wavy, that's a polishing shortcut.

Color accuracy matters more than people think. If your spec calls for a specific RAL color on baked paint letters, hold a sample next to the finished letter under daylight, not factory fluorescents. Cheap powder coat fades in 18 months. And if you see orange peel or fisheyes in the finish, they rushed the cure.

Certifications are the easiest place to get burned. CE marking costs 20,000–50,000 RMB. Most factories claim they have it. Ask to see the certificate with today's date. Watch them sweat. UL 48 runs $4,000–15,000 and takes 4–9 months—if they claim UL for a product that took 10 days to build, demand the actual file number. Don't accept "UL-compliant components."

Measure Dimensions, Tolerances, and Assembly Fit

The laser cutter holds ±0.1mm all day. The welder's hand shakes after lunch.

Cut accuracy doesn't mean final accuracy. I carry a digital caliper and a tape. Check overall letter height, stroke width, and return depth against the drawing. A 600mm letter that's 12mm off isn't a tolerance issue—it's a mistake.

For letter faces, don't let a factory upsell you to 5mm acrylic on an 18-inch letter. A 2mm face cuts 90% of light output; a 3mm face cuts 92%. Your customer won't notice the 2% difference, but they will notice the 40% cost bump if you overbuild.

On front-lit channel letters, check the return seams. Run your finger along the inside of the return. Any sharp burrs or gaps mean the grinder missed a spot. Over time, moisture gets in the gap and the paint bubbles.

Assembly fit means every piece lines up. If the letter backs are warped, the mounting pattern won't sit flat. I stack the backs on a level table. If one corner lifts more than a credit card, I want it re-rolled or replaced.

Run Electrical and Illumination Tests for LED Signs

The ugly truth? Cheap LED modules fail at 12–18 months, and the sign looks half-dead by year two.

Quality modules—Samsung, Osram, Blueview—run 5+ years real lifespan. SMD 2835 chips are what you want, pushing 100–150 lumens per watt with L70 at 50,000 hours. Ask the factory which chip is inside. If they say "good quality," walk away.

Open a sample sign during inspection. Look at the solder joints. Dull gray joints mean cheap solder and a lifespan measured in months. Shiny silver joints mean a proper lead-free process. That's the quickest way to spot bad LED modules, and most importers never bother.

For back-lit halo letters, check the LED spacing. Hot spots and uneven glow tell you they used too few modules or spaced them without a light guide. Shine a flashlight behind the acrylic and look for dark patches. That's what your client will see at night.

Power supplies are another weak link. The warranty on our LEDs is 2 years, but only 1 year on the power supply—power supplies die faster. If the factory claims 5-year warranty on everything, they're lying. Request the brand and model, then search for counterfeit markings. An off-brand supply with a generic silver label is a $3 time bomb inside a $400 sign.

IP65 sounds impressive. IP65 means the enclosure withstands water jets from any direction. But that doesn't mean your sign survives a Florida hurricane. For coastal installations, demand IP66 or IP68. The factory should run an 8–12 hour aging test on every sign. Ask for the log. If there's no log, you got a box of wishes.

Audit Packaging, Labeling, and Shipping Marks

I've seen this go wrong: a crate labeled "fragile" arrives with a forklift tine through the middle, and the freight forwarder says, "That's how it was handed to us."

LCL sea freight gets handled 6–8 times between the factory's dock and yours. Every touch is a chance for damage. That's not in the brochure. Use foam + carton + plywood crate. The foam needs to be dense enough that you can't press the acrylic face into the carton wall with one thumb. The crate needs full edge protection, not a single sheet of plywood on top.

Check the shipping marks. Every crate has to show the PO number, destination port, case number, total weight, and "fragile" in English and Chinese. If the marks are missing or smeared, customs and the freight forwarder get creative. You won't know until your sign is in a warehouse in Long Beach with someone else's bill of lading.

Express shipping can get a small box to you in 7–15 days for $30–100, but only if the packaging is small enough. A 40-inch crate goes sea freight at $80–200 per cubic meter LCL. Check the crate dimensions before you approve—you don't pay volume weight on an oversized box.

Compare Third-Party Inspection vs Factory Self-Inspection

Factory self-inspection reports are usually a photo of the sign on a table and a checkbox that says "QC passed."

A third-party inspection service costs real money, but they'll actually open the crate, measure the letters, and run a basic electrical test. For your first three orders from a new factory, use a third party. Once the factory proves they can hit the standard twice, you can switch to random sampling.

But here's the catch: most third-party inspectors don't know channel letters. They know toasters. You need to hand them a sign-specific checklist: material grade via magnet or XRF, acrylic brand and thickness, LED chip type, weld continuity, IP gasket presence, packaging specs. If you don't give them that, they'll miss the dead LED module and count the scratches on the back.

I've had third-party inspectors catch a factory using domestic acrylic after the PO clearly said Mitsubishi. That invoice alone paid for the inspection and then some.

I've had clients insist on a factory self-inspection video call. That's better than nothing—if you direct the camera. Have the factory open 5 random letters, show the inside of the returns, and turn on every sign. Do it live, not recorded.

Use the Inspection Report to Trigger Final Payment and Release

Don't release the balance until the inspection report is in your inbox and every red flag is resolved in writing.

If the report shows zero critical defects, pay the balance and release the shipment. If there are defects, the factory fixes them and you reinspect—on their dime, not yours. If the factory refuses, that's your sign to find a new supplier.

Look, I know it's tempting to skip inspection when the shipping quote expires and the client is calling. But factory-direct savings of 50–65% vanish fast when you eat a rework order and air freight for three replacement letters. A $300 inspection is the cheapest insurance in this trade.

And yeah, a few questions I still get:

"Can you send me a photo of the sign before shipping?" Yes, but I want a video. Photos hide the back side, the weld seams, and the dead module. Ask for a video with the sign lit and a ruler next to it.

"Why is the inspection cost so high for just 20 letters?" Because a human has to drive to a factory in Lu'an, measure every letter, open the electrical, and write a report. That's half a day.

Pay it.

"The factory says they have CE, isn't that enough?" No. CE is a self-declaration. UL requires file numbers and quarterly audits. Ask for today's date on a certificate, then verify the file number online.

"Why do I need inspection if you offer a warranty?" Because a 2-year LED warranty doesn't cover shipping a defective letter back to China and waiting 7–15 days for a replacement. Inspect before it ships.
