Here's what nobody tells you: the cheapest quote is usually the most expensive one after you factor in replacements, shipping delays, and the headache of dealing with a factory that disappears when your LEDs die at month thirteen.
I've seen this go wrong: an importer in New York ordered 200 halo-lit letters from a factory that claimed CE certification. Asked for the certificate—they sent a PDF with a date from 2019. CE marking costs twenty to fifty thousand RMB and needs renewal every couple years. If the certificate's expired, so is your warranty. We pay for third-party testing every eighteen months. Material Benchmarks That Actually Matter
Every factory says they use "high-quality acrylic." I've scraped enough yellowed signs off storefronts to know what that usually means. Genuine Mitsubishi or Degussa acrylic gives you ninety to ninety-two percent light transmittance and holds its clarity five to eight years outdoors. The Chinese domestic stuff? Starts yellowing in twelve to twenty-four months. You can feel the difference—domestic acrylic has a slight tack, gets brittle faster. Pay for the good sheet. Stainless steel: 304 is fine for most of the US except coastal areas. Eighteen percent chromium, eight percent nickel, density seven-point-nine-three grams per cubic centimeter. For interior signs you can go with 1.0mm; for outdoor and anything over two-point-five meters tall, bump to 1.5mm or 3.0mm. But if your client is in Miami Beach or Galveston, don't bother with 304. Now let's talk LEDs. Quickest way to spot bad modules: look at the solder joints. Dull gray means cheap lead-free solder that'll crack after a thousand temperature cycles. Shiny silver is proper lead-free with good wetting. SMD 2835 is the industry workhorse—hundred to hundred fifty lumens per watt. SMD 5050 if you need RGB. SMD 5730 pushes forty to sixty lumens per chip, brightest you'll get. Quality modules with Samsung or Osram chips last five years plus. Cheap ones die in twelve to eighteen months. Certifications: Don't Get Fooled by the Alphabet Soup
Here's what nobody tells you: UL listing for a single sign can cost four to fifteen thousand dollars and take four to nine months. Plus quarterly audits. That's why a lot of Chinese factories don't have it—it's a serious investment. ETL is UL's cheaper cousin, ten to thirty percent less, same safety standards. If your client's sign needs UL, make sure the factory can provide the file number, not just a scan of someone else's label.
CE marking? Most factories will say they have it. Ask to see the certificate with today's date. Watch them sweat. CE costs twenty to fifty thousand RMB and takes two to eight weeks. But that cert is only valid if it covers your specific product category. A CE for LED strips doesn't cover channel letters. I've watched a buyer get burned because his "CE certified" sign didn't pass customs in the UK. Customs officer spent three hours checking the cert, then flagged it as non-compliant. Cost him six weeks and a thousand euros in storage.
IP ratings are another trap. IP65 sounds impressive—dust-tight and protected against water jets from any direction. It does NOT mean your sign survives a Florida hurricane. ADA compliance is mandatory for any interior sign in the US. Tactile letters need to be mounted forty-eight to sixty inches high, non-glare surface, Grade 2 Braille. Production Process and Hidden Costs
The production line matters more than promises. Every touch point is a chance for damage. LCL sea freight gets handled six to eight times between our dock and yours. That's why we double-box smaller signs and crate everything larger. But a lot of factories cheap out on packaging—single-layer corrugated, no internal bracing, then blame the shipping company when the letters arrive crushed. I've seen a batch of stainless steel letters arrive with dents so deep you could see the welds underneath. The buyer had to eat the cost because the warranty specifically excluded "cosmetic damage from shipping."
Hidden costs: mold fees for custom shapes. Some factories charge $50 to $300 per mold. MOQ traps—they say no minimum, then hit you with a $500 setup fee for a small order. What you should actually ask: What's your per-unit price including export packing? Do you have a mold fee? What's the lead time? Is it business days or calendar days? Can I see your CE or UL certificate with today's date? What's the real L70 rating of your LEDs? And here's the big one—what happens if a letter fails within the warranty period? If they don't offer free replacement without you paying shipping, find another factory.
Shipping, Tariffs, and the Real Cost of "Cheap"
Factory direct pricing: front-lit channel letters $20 to $80, back-lit halo $35 to $120, stainless steel non-lit $15 to $40, 3D fabricated $40 to $120, aluminum $10 to $25. Light boxes $80 to $250 per square meter. Neon flex $30 to $200 per sign. That's before shipping. US retail installed: $200 to $700 per letter for front-lit, $400 to $1,000 for halo. You're saving fifty to sixty-five percent even after shipping and tariff.
Shipping options: Express (DHL, FedEx) seven to fifteen days, $30 to $100 for small packages. Air freight ten to twenty days, $4 to $12 per kilogram. Sea freight fifty to seventy days, $80 to $200 per cubic meter for LCL, $1,200 to $3,000 for a full container. The US Section 301 tariff adds about thirty percent on Chinese signs. They shipped 25 by express and 25 by sea to save money. The express ones arrived in ten days. The sea shipment took sixty-seven. The installation crew had to come back. Double labor.
Red Flags and Hard Questions
If the factory says they can deliver 500 channel letters in five days, they're lying. Fifteen days is realistic even for a rush. If their website shows photos of signs they didn't make, run. Reverse image search that portfolio—I've caught factories using images from other companies. If they can't answer basic questions about LED color temperature (3000-3500K for warm, 4000-5000K for neutral, 6000-6500K for cool), they don't know their product.
I've watched a buyer get burned by a factory that claimed IP68 but used standard silicone sealant. First rain, water got into the letters, corroded the LED contacts. Sixteen letters failed within three months. The factory blamed "user error" because the sign wasn't mounted at the angle specified in the manual. There was no manual. The warranty was useless.
The best manufacturers will let you talk to the production manager, not just the salesperson. They'll send you a video of the aging test. They'll give you a packing list with photos of each crate before it goes on the truck. If they're cagey about factory tour videos or references from other buyers, walk away.

How long does it really take to get a sign? Seven to fifteen business days production, then shipping time. Most buyers assume production is the only delay. Customs clearance can add three to seven days at the port. And if you're using LCL, the consolidation at the origin port takes two to three days. So total time is closer to four to six weeks for sea. Don't tell your client it'll arrive in two weeks if you don't absolutely know that.
Is CE certification enough for the US market? No. CE is a European safety mark. It means nothing to US inspectors or insurance companies. You need UL or ETL for electrical signs. Some cities even require specific local approvals. Check with your local building department before ordering. I've seen a sign impounded in Los Angeles because it had CE but not UL. Cost the buyer $3,000 to get it re-tested.
