The first number they throw out is usually half of what it actually costs. Then they get mad at the fabricator. Then they order from the cheapest online shop. Then they call me back to fix it. Every time.
When I say signage cost, I'm not talking about the per-letter price on some website. I'm talking about the number that hits your P&L after freight, tariffs, engineering stamps, and an electrician who won't show up.
Look, if you're ordering front-lit channel letters for a storefront, factory prices run $20–80 per letter from a decent Chinese factory. That's production cost with a 2-year LED warranty and a 1-year power supply warranty.
But a US sign shop installing that same letter at retail? $200–700 per letter. So a 10-letter storefront sign can swing from $800 factory-direct to $7,000 retail, depending on where you buy and who installs it. That spread is where sign shops make their margin—or where they lose their shirts.
Back-lit halo letters run $35–120 per letter factory. A local shop installing them? $400–1,000 per letter. That's the high-end architectural look, and it costs accordingly because the light has to bounce off the wall evenly, which means better LED spacing and a cleaner mounting system.
LED neon flex signs run $30–200 per sign factory. Light boxes run $80–250 per square meter. Those are wholesale numbers, not what you'd pay a local shop.
Digital displays are a different beast. UL 48 listing for an electric sign costs $4,000–15,000 and 4–9 months of testing with quarterly audits. That's before you buy a single panel or pay a structural engineer.
Here's what nobody tells you: acrylic transmittance is 90–92% for good UV-resistant sheet. Sounds like marketing jargon until you put a 2mm face next to a 3mm face and see only a 2% light difference. The cost bump from 2mm to 3mm is real, but so is the yellowing difference.
Domestic acrylic yellows in 1–2 years. Mitsubishi or Degussa UV-resistant sheet lasts 5–8 years. If your customer is a dentist office that won't replace a sign for a decade, buy the good sheet.
304 stainless steel letters give you 10+ years outdoors. That's 18% chromium, 8% nickel, density 7.93 g/cm³. If you're near salt water, step up to 316 stainless—it has 2–3% molybdenum and costs 20–30% more. For a strip mall in Ohio, 304 is fine. For Miami Beach, pay for 316 or you're replacing letters in 3 years.
Aluminum weighs one-third of steel and gets you 8–12 years outdoors. 1.0–1.6mm thick. Aluminum naturally won't rust, but anodized or powder coated finishes cost more than raw mill. Anodized gives a clean, matte architectural look; powder coat lets you hit any RAL color.
LEDs are the heart of the cost. SMD 2835 modules run 100–150 lm/W and are the industry standard. SMD 5730 hits 40–60 lm per chip, highest brightness. Quality modules from Samsung, Osram, or Blueview last 5+ years real lifespan. Cheap modules last 12–18 months. Quickest way to spot bad LED modules: look at the solder joints. Dull gray means it won't last 18 months. Shiny silver means proper lead-free solder.
Color temperature changes the look and the price. 3000–3500K warm is for hospitality. 4000–5000K neutral is for corporate and retail. 6000–6500K cool is for industrial and highway. Warm LEDs sometimes cost a few cents more per module because the phosphor mix is different. Your customer will notice if you put cool white on a steakhouse sign.
Size doesn't scale linearly in signage. A 24-inch letter isn't twice the price of a 12-inch letter. It's often three times the laser cutting time, three times the acrylic, and twice the LED modules. Over 2.5 meters wide, you need 5mm+ acrylic faces or the face will flex and crack in the frame.
Quantity changes per-letter pricing because setup time gets amortized. One letter takes 10 minutes of design confirmation. Fifty letters still take one design confirmation, not fifty. Our MOQ is 1 piece, but you'll pay more per letter on a one-off than on a full storefront set.
Complexity is the multiplier everyone forgets. A rimless channel letter looks clean but takes more fabrication labor than a standard face-lit letter. Domed channel letters add heat-forming steps. Dual-lit letters double the LED rows and the sealing time. If you want an acrylic LED letter with RGB color-changing, you're adding DMX controllers and programming time, not just more LEDs.
Stainless finishes also multiply labor. A #4 brushed finish is standard. Mirror #8 polish takes twice the grinding and polishing time. PVD and powder coating add a day or more to lead time. The more times a piece moves through the factory floor, the more you pay.
The ugly truth is most signage estimates don't include the three things that kill budgets: compliance, freight, and installation.
UL 48 listing costs $4,000–15,000 and 4–9 months with quarterly audits. ETL is 10–30% cheaper and accepted in most places. If your local inspector demands UL and the sign doesn't have it, you're not installing that day. NEC Article 600 is the electrical code for signs in the US—ignore it and the fire marshal will find you.
CE marking in China costs 20,000–50,000 RMB and takes 2–8 weeks. Most factories will say they have it. Ask to see the certificate with today's date. Watch them sweat. RoHS and ISO 9001 are easier, but they still matter if you're exporting to Europe.
IP65 is the minimum for outdoor. That rating means dust-tight and water jets from any direction. But IP65 won't save your sign from a Florida hurricane. For coastal areas, go IP66. IP68 is submersible—if your sign is under water, you have bigger problems.
Freight is never free. Express 7–15 days runs $30–100 for a small box. Air 10–20 days runs $4–12/kg. Sea 50–70 days runs $80–200/m³ for LCL or $1,200–3,000 for a full container. LCL means your crate gets handled 6–8 times between our dock and yours. Every touch is a chance for damage. That's not in the brochure.
US Section 301 tariffs add roughly 30% on top of the factory price for most imported signage. That's not a hidden joke—budget it or get audited.
Permits and stamped engineering drawings are another $500–2,000 depending on the city. ADA tactile signs need 48–60" mounting height, non-glare finish, and Grade 2 Braille. Miss that and you're redoing the whole lobby sign.
I've seen this go wrong: a sign shop paid $800 for a front-lit letter from a domestic fabricator. Same 304 stainless, same Samsung LEDs. We ship that letter for $120. But the shop needed it in three days, and we needed twelve. That's the trade-off in one story.

Then an 8–12 hour aging test, 100% QC inspection, and export packaging with foam, carton, and plywood crate. That's why lead time is 7–15 days, not 3.
If a supplier promises you a custom sign in 48 hours, ask what step of that process they skipped. Usually it's the aging test or the QC. That's the difference between a sign that lasts five years and one that fails in six months.
Reduce the multiplier, not the materials. Standardize your letter sizes so the laser cutter doesn't need new files for every job. Order full sets, not one-offs, if you can. MOQ is one piece, but shipping a single 12-inch letter by express costs more per pound than the letter itself.
Don't over-spec materials. 304 stainless is fine for 90% of US locations. 316 is for coastal and industrial. A 3mm acrylic face cuts 92% light output; a 2mm face cuts 90%. Your customer won't notice the 2% but they will notice the 40% cost bump. Use 2mm for interior faces under 2.5 meters.
Spec PVD or powder coat instead of mirror polish if you're trying to hit a budget. Mirror #8 polish on stainless takes more labor than a #4 brushed finish. The difference is visible, but so is the invoice.
Buy LEDs with shiny solder joints and a named chip—Samsung, Osram, or Blueview. L70 rating should be 50,000 hours or more. Cheap modules fail in 12–18 months, and then you're paying for a bucket truck twice.
Ask your factory for the aging test report and QC photos before they crate the order. A 20-minute video walkthrough costs them nothing and saves you a $2,000 return freight bill when a face is scratched.
Don't cheap out on power supplies. The LED warranty is 2 years; the power supply warranty is 1 year. That tells you the weak link. Buy a Mean Well or a brand the factory will stand behind.
