I've watched sign shops pay $800 for a front-lit letter from a domestic fabricator. Same 304 stainless. Same Samsung LEDs. We ship that letter for $120.
That gap isn't magic. It's overhead, middlemen, and a whole lot of fear about buying overseas. But here's the part nobody writes about on a glossy brochure: that $120 letter costs you $680 in headaches if you spec it wrong.
The average
front-lit channel letters run $20–80 per letter from the factory. Back-lit halo? $35–120. Stainless non-lit? $15–40. US retail installed pricing sits at $200–700 per letter for front-lit, $400–1,000 for halo. You're saving 50–65% on the product itself — that's real. But product cost is the smallest piece of the puzzle. If anyone tells you different, they're selling you something.
The Ugly Truth About "Factory Direct" Pricing
The ugly truth? Your $120 letter becomes a $310 letter the second you add freight, duty, and the occasional forklift incident.
US Section 301 tariffs add about 30%. Not negotiable, and not the factory's fault — but it's your number. Sea freight runs 50–70 days at $80–200 per cubic meter for LCL, or $1,200–3,000 for a full container. Air freight is 10–20 days at $4–12 per kilo. Express is 7–15 days for small stuff at $30–100.
Here's what nobody tells you: LCL sea freight means your crate gets handled six to eight times between our dock and yours. Every touch is a chance for a dented face or a crushed LED module.
I watched a shop owner order 40 letters, save $14,000, then spend $2,300 repairing freight damage and lose a week on the schedule. He still came out ahead. But he didn't plan for it, and the panic ate his profit margin anyway. Budget 3–5% of your order value for damage and repair. Otherwise you're lying to yourself about what the sign actually costs.
Materials That Don't Lie
Let's talk stainless steel letters, because "stainless" gets thrown around like it's magic.
304 stainless has 18% chromium and 8% nickel. It lasts 10+ years outdoors. 316 adds 2–3% molybdenum and bumps that to 15+ years in coastal air. The cost premium for 316 is 20–30%. For a strip mall in Ohio, 304 is fine. For Miami Beach, pay for 316 or you'll be replacing letters in three years — I've watched this exact mistake happen twice this year alone.
Acrylic's another one. A 3mm face cuts 92% light output. A 2mm face cuts 90%. Your customer won't notice the 2% difference, but they'll definitely notice the 40% cost bump. UV-resistant acrylic from Mitsubishi or Degussa holds up 5–8 years before yellowing. Domestic stuff? One to two years, then every letter looks like a nicotine stain. If you're ordering
acrylic LED letters for indoor or short-term use, cheap acrylic is fine. Outdoors? Don't cheap out on the face material — you'll be rebuying the whole sign.
Aluminum weighs one-third of steel, lasts 8–12 years outdoors, and won't rust. It's the right call for big signs on a budget. But if a customer wants that high-end architectural look,
back-lit halo letters in stainless are the way to go. The halo effect hides minor surface imperfections, and the depth reads as expensive.
Certifications: The Alphabet Soup That Saves Your Ass
Quickest way to spot bad LED modules? Look at the solder joints.
Dull gray means they won't last 18 months. Shiny silver means proper lead-free solder. I've opened enough cheap modules to spot the difference blindfolded. Quality modules from Samsung, Osram, or Blueview run 5+ years real-world. Cheap ones die in 12–18 months, right after your warranty expires. That 50,000-hour L70 rating? Looks great on paper. But that's at 25°C with ideal current — not inside a sealed letter baking in a Phoenix summer.
UL 48 certification costs $4,000–15,000 and takes 4–9 months, plus quarterly audits. Brutal and expensive — which is why so many factories claim they have it without a certificate to prove it. ETL is UL's alternative, 10–30% cheaper. CE marking runs 20,000–50,000 RMB — ask to see the certificate with today's date and watch them sweat.
IP65 means water jets from any direction. It doesn't mean your sign survives a Florida hurricane.
For coastal installations, spec IP66 or IP68. For anything that gets hosed down, IP65 minimum. And if your electrician hasn't read NEC Article 600, find a new electrician — that's the code for signs, and it's non-negotiable for US jobs. ADA compliance is a separate beast: tactile signs mounted 48–60 inches off the floor, non-glare finish, Grade 2 Braille. If the client is a hotel, hospital, or any public building, skip ADA specs at your own risk — the fine is worse than the rework.
What Actually Happens on the Factory Floor
Look, I read a lot of marketing about "state-of-the-art facilities" that turn out to be three guys with a heat gun. Ours is 3,000 square meters with 50+ workers. The process takes 7–15 days.
Here's the sequence: design confirmation in one day. Laser cutting at ±0.1mm in one to two. TIG welding and bending in one to two. Grinding and polishing in one to two. CNC routing the acrylic face in one day. LED assembly in one to two. Sealing with neutral silicone in one day. Then an 8–12 hour aging test, 100% QC inspection, and export packaging with foam, carton, and plywood crate.
The aging test is the step most people skip, and it's the one that catches bad LEDs before they end up on your wall.
If a factory won't show you their QC process on a video call, walk away. No excuse. MOQ should be one piece — we do one-off letters all the time. If a factory sneers at an order under 50 pieces, they're not hungry enough to care about your deadline.
